How to Write Training Documentation Operators Actually Use

What changes when your training documentation is written right

You stop being the only person who knows how the job is really done.

A new hire reads the instruction, runs the job, and does not have to interrupt your best operator four times a shift. When the auditor asks how you know Robert is competent on the Haas VF-2 setup, you have a record instead of a story. And when a step changes, you change it once instead of walking the floor with a stack of paper, pulling superseded copies out of binders and hoping you got all of them.

Most shops already have training documentation. It exists as a binder, a folder on the shared drive, and the memory of one guy who has been here nineteen years. The problem is not that it does not exist. The problem is that it is not where the work is, and nobody can prove it was read.

Training documentation has two jobs

Auditors treat these separately, and so should you.

Job one: teach the task. This is the instruction itself. It has to be specific enough that somebody who has never run this job can run it correctly.

Job two: prove competence. This is the training record. It ties a named person to a specific document at a specific revision on a specific date. AS9100 and ISO 9001 both want evidence that the people doing the work are competent to do it. A sign-in sheet from a training session two years ago, with no reference to which revision was taught, is thin evidence.

How to write the instruction

Write it at the machine, not at your desk

Take a phone and a notepad, stand next to somebody running the job, and write down what they actually do. You will catch the three things they do from habit that are nowhere in your existing paperwork. Those three things are usually the ones a new hire gets wrong.

One job, one location, one document

Do not write a fourteen-page document that covers every part family on the mill. Write the setup for the job that runs at that machine. Short documents get read. Long ones get skimmed to the picture and closed.

Show the finished state first

Before step one, show what a correct setup looks like: fixture in place, work offset set, tool numbers loaded. People learn faster when they know what they are aiming at.

One action per numbered step

"Load the fixture and indicate it in" is two steps. Split it. Then somebody can point at step 6 and say "this is where I got stuck," which is exactly the feedback you want.

Photograph your machine, not a stock image

A picture of your actual control panel, with your actual fixture, on your actual table. Circle the thing you are talking about. This is the single biggest improvement most shops can make to their training documentation, and it costs nothing but a phone.

Say what goes wrong

Every experienced operator has a mental list of the ways this job scraps parts. Write those down as warnings placed at the step where the mistake happens, not in a block at the top that nobody reads.

Say who to ask

End with a name or a role. Training documentation that leaves a new person stranded at 2am on second shift is not finished.

Test it on somebody who does not know the job

Hand it to your newest hire and watch. Do not help. Every place they hesitate is a rewrite.

Then keep it current, which is the hard part

The instruction is the easy half. Keeping the floor on the current revision is where quality managers lose their week.

You know the failure mode. Rev C gets approved. You print controlled copies, walk out, swap the binder at machine 4, get pulled into a nonconformance, and machine 7 still has Rev B in it three weeks later. The operator is doing exactly what the paper in front of him says. He is not wrong. The document control system is.

Training records fail the same way. If somebody signed for training on Rev B and the document is now at Rev D, that signature does not prove much. The record has to be tied to the revision.
